If a reply, a quick approval, or a forwarded piece of information takes less than two minutes to complete, do it immediately and archive the thread. Waiting to batch this kind of mail does not save time. A two-minute task that sits unread until next week creates mental overhead that costs far more than two minutes — and the thread keeps demanding attention every time you scroll past it.

Defer — schedule it if it needs you but takes real time
Anything that genuinely requires your attention but cannot be handled quickly moves to a deferred slot. In practice this means adding a calendar block or a task with a specific date, then archiving the original email. The message does not stay in the inbox as a reminder — it lives in the calendar or the task list. An inbox is a poor reminder system because every message in it competes equally for the same attention regardless of when it actually needs to be addressed.

Delegate — forward it to the person who owns the outcome
If the message requires action but not yours, forward it to the person who owns the outcome with a clear instruction rather than just a pass-through. Include what decision or output you need from them and by when, then archive the original. Most people skip this branch because forwarding feels like creating more email. But an email that belongs to someone else is not a task that is waiting — it is a task that is stalled, and it stays stalled as long as it lives in your inbox.

If the message does not need a reply, does not require a future action from you, and is not something you will need to reference, archive or delete it. Receipts, notifications, newsletters you no longer read, FYIs you have noted, and threads where you were copied for visibility with no action attached all belong here. This branch is where most inbox backlogs actually live — mail that accumulated because deleting felt permanent and deciding felt like effort.

The method is client-agnostic, but the mechanics for each branch differ by platform. The Defer and Delegate branches in particular rely on tools that live in different places depending on where your mail is. The table below shows how to execute each D in the three most common clients.
Gmail's snooze is the fastest Defer mechanism in any major client — a thread disappears from the inbox and resurfaces at the exact time you set, with no task-manager dependency. Outlook's snooze works similarly. Apple Mail added snooze in macOS Sequoia, but on earlier versions you need a linked tool such as Reminders or OmniFocus to handle deferrals cleanly without leaving messages sitting unread.
The Delegate branch has no native first-party assignment tool in Apple Mail, and Gmail's Assign feature is scoped to Google Workspace accounts. What to do when the system breaks down#
The 4D method works cleanly on fresh mail. It breaks in predictable ways on large backlogs, ambiguous messages, and the delegate branch. Knowing the failure modes in advance is most of what it takes to avoid them.
- The backlog trap: if your inbox holds hundreds or thousands of unread messages, do not try to 4D them all at once. Declare an inbox amnesty — archive everything older than thirty days — and apply the method from today forward. Reviewing last month's mail will not change any of the outcomes; the decisions largely made themselves already.
- The maybe-delegate message: if you are unsure whether to act yourself or delegate, ask three questions — does the other person have the context, the authority, and the time? If yes to all three, delegate. If not, either defer until they do or handle it yourself and note why.
- The two-minute task that expands: some messages look like Do items but unfold into thirty-minute conversations once you open them. If you cannot see the end of the reply in two minutes, stop, archive, and defer it with a task. Starting a reply you cannot finish creates a worse interruption than not starting it.
- The defer pile that grows: a deferred email only converts into progress if the task or calendar block that carries it actually gets done. If you find a growing list of overdue deferred items, the 4D method has correctly diagnosed that your scheduling system needs attention — that is a separate problem the method surfaces but cannot fix on its own.
- The newsletter grey zone: most newsletters are not clearly Delete. Create a dedicated label or folder for them, route them there automatically with a filter rule, and read them in one weekly batch. They do not belong in the main inbox queue at all, and processing them one-by-one inside a triage session uses triage time on mail that was never urgent.
