Classify before you draft. Most batch follow-up attempts fail not because the emails are badly written, but because the same nudge goes to everyone. A timing check sent to someone who is stuck on internal approval does nothing useful. A close-the-loop note sent to someone who is simply busy can read as aggressive. Sorting the threads by the most likely reason they went quiet takes five minutes and changes what you send to each person.

The batch workflow runs in two stages. In the first stage, you produce a structured list of every stalled thread and label each one with one of three reasons: timing, deciding, or disengaged. In the second stage, you feed each thread into the matching prompt and get a draft written for the situation that recipient is actually in.

A model generating a follow-up from a one-line summary will invent details to fill the gaps. Paste the actual thread — at minimum the original message plus any reply. The more real context the model has, the less it fills in, and the more the draft sounds like a continuation of your actual conversation.

What do you need before running the sweep?#

You need a list of threads where you sent the last message and got no reply, with enough context on each to paste into a prompt. Where you find them depends on your email platform.

In Gmail, open Sent Items and search using a date filter — for example, "in:sent after:2026/07/01" returns everything you sent after that date. Gmail's search operators let you filter by date, sender, and label, but there is no native "has:noreply" operator. A visual scan of the Sent folder sorted by date is the practical fallback: look for threads where your message is the most recent item with no reply below it.

In Outlook, enable Conversation view in the Sent Items folder. Threads where you sent last appear as single items without a child message beneath them. For most IMAP clients — Fastmail, Proton, iCloud — sorting Sent by date and reviewing manually is the reliable approach, since no universal no-reply filter exists.

Work in batches of five to ten threads

Pasting more than ten threads into a single prompt increases the chance the model loses track of specifics mid-list — a detail from thread four appears in the draft for thread seven, or tone from one category bleeds into another. Smaller batches take two extra minutes and produce noticeably cleaner outputs.

Step 1: Build a structured list of your stalled threads#

Once you have your raw list of unreplied threads from the sent folder, this prompt turns them into a working table sorted by urgency.

Prompt 1 — Structure your stalled thread list

Step 2: Classify why each thread went quiet#

Run this prompt on the table from Step 1. The three-class system is intentionally simple — its job is to route each thread to the right follow-up prompt, not to be a precise psychology assessment. Class A covers threads where the person is likely interested but timing is off: they responded warmly before going quiet, or the decision depends on a future event or budget cycle. Class B covers threads where the person needs more information or approval from someone else before they can act. Class C covers threads where there has been no engagement across two or more follow-up attempts.

Prompt 2 — Classify each stalled thread

Step 3: Generate the right follow-up for each class#

Use a different prompt for each category. The drafts should be genuinely different — not the same message reworded. Paste the original thread into each prompt. Do not run all three in the same session without explicitly resetting the tone between them, or the model can carry register from one category into the next.

Prompts 3A, 3B, 3C — one per classification

Read every draft before sending. When you generate several follow-ups in sequence, a model can carry a name, a date, or a claim from one thread into the next. Verify the specifics against the actual conversation before anything goes out.

Do not send the same prompt to all three categories

Using a single nudge for the whole batch is exactly what this workflow is designed to prevent. A class C contact who gets a warm timing check learns that your follow-ups are not paying attention. A class B contact who gets a close-the-loop note before you have given them the information they need may accept the exit you offered. The category determines the message.

What do you do when the drafts come out wrong?#

Four failure modes account for most bad outputs in a batch follow-up session.

  • Invented context: Paste the actual thread, not a summary. A model given a one-line description will fill gaps — a prospect who mentioned pricing becomes one who raised concerns about pricing and timeline, even if they mentioned nothing about timeline. Paste the original message and any replies.
  • Tone bleed between prompts: Running class A, B, and C prompts back to back in the same session can carry tone from one into the next. The close-the-loop draft for a disengaged contact picks up warmth from the timing check and reads as half-hearted about actually stopping. Start a new conversation for each category, or reset the tone instruction explicitly between them.
  • Generic input, generic output: The class B prompt works when you tell the model the prospect attended a demo and asked two specific questions. Without that detail, you get 'let me know if you have any questions.' Put the real context in; the prompt only amplifies what you give it.
  • Skipping the classification step: Sending a timing nudge to a disengaged contact signals you are not tracking the conversation. Run the classification step even when you feel confident about the category — a five-minute check prevents a send that closes a door you thought was still open.

What to do with uncertain threads

Any thread the model marks with a question mark in Step 2 should be reviewed manually before you draft anything. If the person has had two or more touches with no engagement, treat it as class C regardless of how warm the original exchange was. The classification exists to prevent the most common mistake: mistaking silence for slow timing.
