Layoff Notification Email: 9 Templates for a Hard Day

The short answer
A layoff notification email to an employee should state the decision in the first sentence, cover the last day, severance terms, benefits end date, and the contact for questions, and confirm next steps in writing. Deliver it on the same day as the in-person meeting, not before or after.
Nine copy-paste templates for a layoff notification email to an employee — notice, terms confirmation, all-hands, remaining staff, and customer message.

A layoff notification email to an employee is one of the most consequential documents a manager or HR leader will send. The decision has already been made before the email is written. The job of the email is not to explain or justify — it is to ensure the employee has the facts, in writing, before questions arise and while the information is fresh. Done well, it is a professional courtesy. Done poorly, it creates legal exposure, confusion about terms, and reputational damage that outlasts the reduction itself.
Nine templates for every stage of a workforce reduction — meeting invite, individual layoff notification email, terms confirmation, all-hands, note to remaining staff, and customer announcement. All copy-paste, all bracketed for the key facts.
When to send a layoff notification email#
The individual notification email does not go first. The conversation goes first. In a properly run reduction in force, the employee hears the decision in a private meeting — with their direct manager and an HR representative present — before any written confirmation arrives. The email follows on the same day, within hours of that meeting, as the written record of what was communicated verbally.
Sending the email before the conversation removes the employee's chance to process the news in a human setting. Sending it days later leaves them without written confirmation of terms at the moment they need it most — when speaking to attorneys, family, and recruiters.
Notice period rules vary by jurisdiction, contract, and length of service. In the United States, the federal WARN Act requires advance notice for qualifying mass layoffs. In the United Kingdom, statutory redundancy rights include specific notice requirements based on tenure. The templates here include brackets for the relevant dates — confirm the legal requirements that apply to your situation against the relevant authority before sending.

What a layoff notification email should include#
Every individual layoff notification email should contain four elements in a fixed order: the decision stated plainly, the key dates and terms, next steps and contacts, and a path for questions. The table below shows what belongs in each bracket and what to avoid.
| Bracket | What to include | What to avoid |
|---|---|---|
| [DECISION] | The decision in the first sentence. Name the role and confirm it is eliminated, not a judgment on the person. One sentence, no preamble. | Paragraphs of context before the news. The employee needs to know the decision before they can absorb the explanation. |
| [LAST DAY] | A specific date — day, month, year. If there is a notice period, state both the notification date and the last working day. | Vague language like 'end of the month' or 'in the coming weeks.' An employee needs an exact date to plan every aspect of what comes next. |
| [SEVERANCE TERMS] | The severance amount or formula, when it will be paid, and whether it is conditional on signing a separation agreement. Reference the attached document. | Verbal promises that differ from the written agreement. The email is the written record; its contents and the agreement must match. |
| [BENEFITS END] | The exact date benefits coverage ends, what continues through the notice or severance period, and the relevant continuation options such as COBRA in the U.S. | Assuming the employee knows how their benefits work post-separation. Spell it out, even briefly. |
| [CONTACT FOR QUESTIONS] | A named HR contact with a direct email address and phone number. Not a generic HR inbox. | Directing process questions back to the employee's manager. After this conversation, HR is the right contact for separation logistics. |
The nine templates#
The templates below cover every communication required during a workforce reduction. Copy any template, fill in the bracketed placeholders, and send.

Meeting invitation#
The meeting invitation does not reveal the topic — its job is to get the employee to the room without creating anticipatory anxiety or allowing rumour to spread. Short, neutral, sent from the direct manager — not from HR.
Individual notification — with notice period#
The primary notification email, sent the same day as the in-person meeting. Use this version when the employee serves a notice period rather than leaving immediately.
Individual notification — effective immediately#
When the separation is effective immediately — no notice period, last day is today — the template states this directly and addresses system access and equipment return, since the employee may not return to the office.
Confirmation of terms#
A separate follow-up — not a replacement for the notification — that puts every key fact in one place. Send within 24 hours of the notification meeting. The employee will refer to this when speaking to an attorney, completing unemployment paperwork, or reviewing the separation agreement.
Manager pre-brief#
Managers whose direct reports are affected need a confidential briefing before individual notifications go out — so they are not caught off guard and can field basic questions after the announcement.
Manager briefings must be strictly confidential
All-hands company announcement#
The all-hands goes out after every individual notification is complete — never before. Employees being laid off should hear the news in their notification meeting, not in a company-wide email. The announcement confirms the decision, provides honest rationale, and does not name individuals who are leaving.
Note to remaining staff#
The hardest email in this sequence: it must acknowledge the loss of colleagues while restoring enough stability for work to continue. Reassurance without specifics reads as spin — the team already knows whether the company is in trouble.
Be honest and forward-looking without making promises you cannot keep. Give as much visibility into what comes next as you can honestly provide.
Layoff announcement email to customers#
A customer-facing announcement is only necessary when the layoffs affect service delivery, key account contacts, or project timelines — or when the company is small enough that customers will hear about it regardless. If the layoffs are internal restructuring with no effect on customers, no external announcement is needed.
When you do send one, the customer needs to know three things: whether their service or project is affected, who their point of contact is going forward, and what to do if they have concerns. Everything else is secondary.
Reference and transition support offer#
This note closes the loop with departing employees. Often skipped — and that omission affects how the employee speaks of the company in the months after departure and whether they refer others there.
The hard version: same-day decisions and mass layoffs#
Mass layoffs at scale require the same individual templates — the person receiving them is thinking about their own situation, not the headcount number. What changes is logistics: more HR staff for simultaneous meetings, tighter information security before notification, and the risk that a calendar invitation is less neutral than intended.
A second hard version: the manager who personally disagreed with the decision. The notification meeting is not the place to share that. Signalling personal disagreement — through tone, caveats, or 'I fought for you' — makes the process harder for the employee, not easier. They need clarity about what happens next, not complexity about where the manager stands.
For remote or international layoffs, a video call replaces the in-person meeting; the email follows within hours. Do not substitute the email for a conversation — it is the written record of a conversation that already happened. Review cross-border legal obligations with counsel before setting notification dates.
Check WARN Act thresholds before setting notification dates
What to do when there is no reply#
Silence within the first 24 to 48 hours is common. The employee may be processing, consulting an attorney, or simply taking time. It does not require escalation — but it does require a documented follow-up.
Send one short follow-up within two business days: reference the notification date, restate the agreement signing deadline if one applies, and include the HR contact's number. Do not resend the full notification. Silence is not acceptance — the signed agreement is, and the deadline clock runs regardless of email activity.
If the employee has not responded by the agreement deadline, the HR contact should call before it expires. A missed deadline is far easier to prevent than to resolve. If unreachable by any channel, document the attempts and consult legal counsel on the appropriate next step in your jurisdiction.
Drafting these emails under time pressure#
A workforce reduction happens in a compressed window — notifications scheduled for a specific morning, an all-hands for the same afternoon. The teams preparing these communications are often the same people managing logistics. That is when the blank-page problem is worst: the most consequential emails the company will send are being written by people coordinating everything else.
We build AI Emaily, an AI-native email client that connects to Gmail, Outlook, and any IMAP account. In Copilot mode, it prepares drafts — including high-stakes messages like these — using the structure and tone you configure, then holds them for your review before anything is sent. Drafts draw from your user-set Personal Context brain and per-client profiles, so the voice and context come through. Every action logs to a full audit trail with undo — nothing goes out without your explicit approval.
The hard decisions are yours. What changes is that the draft is ready when the decision is, rather than requiring the same person who just delivered difficult news in a meeting to also find the words to put it in writing. Try it free at app.aiemaily.com/signup — 7-day trial, no commitment required.
