Most people reading this are not choosing between Microsoft and Google. They are already in one suite or the other, and AI just appeared in the inbox — either Gemini showed up in the Gmail sidebar after a Workspace plan change, or someone in IT mentioned that Copilot might now be on the invoice. The question is whether to turn it on, and whether it will change anything about the actual email work.

That is a narrower question than 'which is better AI', and the answer depends more on which suite you live in than on any capability gap between the models.

The verdict, up front#

For email specifically, Copilot has a technical edge on two dimensions. Thread summaries include numbered citations that jump to the source message — turning the summary into a navigable index of the conversation. And its cross-app context pulls from Microsoft Graph, which covers Teams chats, SharePoint files and calendar meetings alongside mail. If your job involves reconstructing decisions from a trail across all three, that context is real and Gemini does not match it.

Gemini's advantage is structural rather than technical. Google retired the standalone Gemini add-on for Workspace in March 2025 and folded the features into paid plan tiers. For most organisations on Business Starter and above, Gemini in Gmail is already on the invoice without a separate purchase. There is no procurement cycle, no new licence request, and no change management story to tell IT.

Copilot is different. The email features Microsoft documents — summarise a thread, Draft with Copilot, coaching tips, Prioritize My Inbox — are available to customers with a Microsoft 365 Copilot work licence. Microsoft Learn describes that as an add-on, separate from the base business plans. Bundled SKUs that include Copilot became permanent parts of the line-up with the July 2026 pricing change, so the path has simplified — but it is not automatic. Whether your tenant has it depends on which SKU it was provisioned on.

Neither should move a suite decision. Your email infrastructure, directory, compliance tooling and collaboration stack are sunk costs, and the AI layer is a feature on top of that decision, not a platform argument. Choose the one that belongs to the suite you are already in.

Where Copilot wins#

Citations are the clearest win, and they are more useful than they sound. When Copilot summarises a thread, it numbers each point and links it to the message that said it. That turns the summary into an index: one click and you are reading the original email. Gemini's summaries are useful for a quick overview but are not documented to provide that per-message citation trace. If your job involves reconstructing who committed to what, that difference is worth more than any drafting quality comparison.

Cross-app context is the second genuine advantage, and it is structural rather than a model quality claim. Copilot queries Microsoft Graph, which means it can answer from your mail, Teams threads, SharePoint documents and calendar simultaneously — restricted to what you already have permission to see. If you are drafting a reply about a project and the relevant background is in a Teams conversation or a SharePoint deck, Copilot can reach it in the same prompt. Gemini pulls from Google Workspace data — Drive, Calendar, Meet transcripts — but if your source is a Slack message or a file in SharePoint, that data is simply not there.

Inbox prioritisation belongs in Copilot's column. Prioritize My Inbox reviews mail as it arrives and assigns high, low or normal with a short reason for each message. Microsoft is explicit that it applies labels only: it does not move, file, delete or reply to anything. That is a considered design position, not a gap. But having a priority signal with an explanation waiting when you open Outlook is a materially different start to the morning than scanning unscored mail yourself. Gemini has no directly equivalent feature documented for Gmail.

The enterprise compliance layer is a hard requirement for regulated organisations, not a preference. Purview retention policies, Content search over Copilot interactions, sensitivity label enforcement and EU Data Boundary commitments are documented on the Microsoft side. For a legal, finance or healthcare team where retention and eDiscovery are non-negotiable, this is where the comparison ends.

Where Gemini wins#

Accessibility wins the argument for most mid-market organisations before any feature comparison starts. Google retired the standalone Gemini for Workspace add-on in March 2025. Since then, Gemini has been part of paid Workspace plans — Business Starter and above — without a separate purchase. For a team already on Workspace, the AI is already on the bill. That removes the procurement step that slows every software decision in a company of more than five people.

The practical experience of Gemini in Gmail also reflects that native integration. Help me write appears in the compose window, suggest a reply is available in the thread, and the summarisation card sits at the top of a conversation. The features are where you are already working. Copilot's deepest capabilities often require invoking a sidebar or a separate Copilot Chat surface, which adds a context switch even when the underlying capability is equivalent.

Rollout simplicity matters in organisations where IT is stretched. Enabling Gemini for an existing Workspace organisation is typically a toggle in the admin console rather than a licensing procurement event. That gap has narrowed with Microsoft's permanent bundled SKUs, but the operational overhead as of July 2026 is still meaningfully different. A small team with no dedicated IT function will find Gemini easier to actually get running.

Business Standard and higher plans extend Gemini beyond Gmail into Docs, Sheets, Slides and Meet. If your collaboration happens across Workspace apps rather than being email-only, that breadth is a real advantage over an assistant that lives primarily inside Outlook.

The only authoritative source is your own admin console

Microsoft's licensing changed on 1 July 2026, and Google retired the standalone Gemini add-on in March 2025. Any blog post, including this one, that describes packaging without a date may already be out of date. The only authoritative source for what your organisation currently has is your own admin console — Microsoft 365 admin centre for Copilot, Google Workspace Admin console for Gemini.

The packaging question, and why it decides most of this#

For most teams, this comparison comes down to one practical fact: does the AI I want require a separate purchase, or is it already on the invoice?

For Gemini: if your organisation is on a paid Workspace plan, the answer is that Gemini in Gmail is already there. Business Starter includes Gemini in Gmail at a basic level. Business Standard and above include Gemini across Workspace apps. This has been true since March 2025, when Google retired the standalone add-on and folded the features into the plan tiers with a per-seat price adjustment. The AI is part of the product, not an upsell.

For Copilot: the answer depends on which licences your tenant holds, and the distinction is not obvious from inside Outlook. Microsoft documents two different things. Copilot Chat — the general-purpose chat interface — ships in base business packaging. The email-specific features (summarise, draft, coach, prioritise in Outlook) are documented as available to customers with a Microsoft 365 Copilot work licence. That is described by Microsoft Learn as an add-on, separate from base plans.

The July 2026 pricing change introduced permanent bundled SKUs — Business Standard with Copilot and Business Premium with Copilot — which simplify the path for new procurement. But organisations provisioned before July 2026 on base plans may not have the email features even if they see a Copilot button in Outlook. Copilot Chat and Microsoft 365 Copilot are not the same licence, and many organisations discover that when a feature fails to appear.

No prices appear in this post for either product. Both changed pricing structure within the past 18 months and will likely change again. Go to the vendor's own pricing page on the day you are evaluating, and confirm what your specific tenant and seat count actually includes before telling anyone it is available.

The structural limit both share#

This is the point most comparisons miss, and it is the most important one for readers who are frustrated with their inbox rather than impressed by the AI.

Both Copilot and Gemini are assistants inside their respective suites. They help you read and write when you are in the app and ask them to. Copilot's Prioritize My Inbox is the closest either product gets to running without you — and Microsoft is explicit that it labels only. It does not file, move, delete or reply to anything. Gemini has no equivalent automated behaviour for Gmail.

Neither one triages the inbox before you open the app. Neither prepares replies and queues them for approval. Neither chases a thread that has gone quiet for three days. When you close the app, both stop. The phrase 'AI in your inbox' describes an assistant you invoke; it does not describe an agent that works the mailbox while you are away.

That is a deliberate design position from both vendors, not a deficiency. They are building tools that help knowledge workers read and write more efficiently, with the human in the loop on every action. But if the reader's actual frustration is opening 140 unread messages every morning after nothing moved while they slept, these products are not the fix. That is a different category of tool entirely — and the final section names one.

A third option, briefly#

This post is written for people already in Microsoft or Google who want to know if the suite's AI is worth enabling. If it is, use it. That is the honest answer from us.

The reader who might want a different tool is one whose frustration is not drafting quality but inbox throughput — who wants mail triaged before they open the app, replies queued for approval when they arrive, and follow-ups staged before threads go cold. That is a different product category from an assistant you invoke.
